Why operators stay on systems they’ve outgrown, and how to move without starting over

  • September 28, 2026

Articles

Most PAYGO operators know their systems are holding them back. What keeps them from switching is the fear of losing years of repayment history, breaking payments mid-switch, and disrupting the field team. Here's why PAYGO platform migration feels riskier than it is, and why rip and replace isn't the only way to move.

Picture a planning meeting at a growing PAYGO company. The operations lead walks through the quarter’s problems: payments that take days to reconcile, field reports that arrive a week late, a support backlog nobody can fully see. Everyone agrees the systems are the root cause. Then someone asks what would happen to five years of customer and repayment data if they switched, and how long the switch would disrupt the field team. The conversation moves on, the systems stay.

For many operators, PAYGO platform migration is the project that gets approved in principle and postponed in practice. The case for it isn’t weak. The move itself just feels riskier than the problems it would solve.

The problem isn't knowing, it's moving

Most operators don’t need convincing that disconnected systems are costly. They live with the cost every day: data re-entered between tools, reports that take days to reconcile, and field teams and head office working from different versions of the truth. We’ve written before about the hidden cost of disconnected systems, and the pattern is familiar to anyone running last-mile distribution at scale.

What gets less attention is why so many teams stay put anyway. The honest answer is fear. It’s rarely irrational fear, either. It comes from real stories of migrations that went badly, and from a clear understanding of how much depends on systems that, however clunky, currently work.

What operators are actually afraid of

When teams talk through why they keep delaying a switch, the same four concerns tend to come up.

Losing the history

A PAYGO business runs on its customer records. Years of repayment history tell you who pays reliably, who struggles, and who is ready for an upgrade or a second product. That history is the foundation for credit decisions and growth. The thought of losing it, corrupting it, or leaving it stranded in an old system is enough to stop a migration before it starts.

Breaking payments mid-switch

Payments are the heartbeat of the business. If a customer pays through mobile money and the payment doesn’t register, the consequences are immediate. The device stays locked, the customer gets frustrated, and the company sends an agent to chase a debt that doesn’t exist. Operators know that even a short disruption to the payment flow can undo months of customer trust.

Disrupting the field team

Field agents are often the hardest-won part of the operation. Many took months to get comfortable with the current app, flaws and all. Asking them to relearn their daily workflows while they’re chasing sales targets and running collection rounds feels like a guaranteed productivity hit.

Getting it wrong twice

Many operators have already switched once. The current stack is sometimes the result of a previous migration that promised more than it delivered. Nobody wants to spend another budget cycle and end up in the same place.

The hidden cost of staying put

Staying feels free because it spreads its costs thin. A few hours of reconciliation here, a delayed report there, an agent who spends part of every day on admin instead of customers. None of it shows up as a single line item, so none of it feels urgent.

Those costs grow with the business, though. Every new market, product line, or payment provider adds another workaround to a stack that was never designed to hold them. The gaps that were tolerable in one market become expensive across five.

There’s also a newer pressure. At GOGLA’s Annual General Meeting in June, members argued that connection numbers need to be supplemented with measures like profitability, sustained repayment rates, and after-sales service quality, and noted that the granular data to support this exists but doesn’t connect across companies, investors, or countries. The implication for operators is practical. Funders and partners will increasingly ask for outcome data. Producing it is far harder when repayments, service tickets, and field activity live in separate systems.

The fear assumes the riskiest version of migration

Most migration anxiety is built around one picture: rip and replace. Everything moves at once. The old system switches off on a Friday, the new one switches on Monday, and the whole operation holds its breath.

That approach does exist, and it is genuinely risky. But it isn’t the only option, and for most last-mile operators it isn’t the best one.

Modern distribution platforms are built with open APIs, which means they can connect to the tools you already use instead of requiring you to abandon them. That changes the shape of the project. Migration stops being one high-stakes cutover and becomes a series of smaller, lower-risk steps. If you want a primer on how this works, What Open APIs Actually Mean for PAYGO Operators covers the basics.

So what does a safer migration look like?

If rip and replace isn’t the answer, the next question is what to do instead. In part two, we walk through the approach step by step: where to start, how to handle data, integrations, processes, and people, and how to set a go-live your team can actually face.

The short version is that you don’t have to change everything at once. You just need to know what to connect first.
